AI is changing the way agencies work and the way clients think about value. Faster outputs, instant concepts, automated storyboards. The creative process looks different, and so naturally, the pricing conversation starts to shift.
The question every agency leader is starting to hear: “If AI makes things faster, shouldn’t your price come down?”
It’s tempting to think so. But the reality is far more complex.
The Illusion Of “Cheaper” Creativity
Yes, AI can generate content faster. But faster does not automatically mean cheaper, not when your operating model is built on people, platforms, and process, many leaders would argue that none of these are currently optimised across their business.
Behind every AI-driven deliverable, there’s a growing list of costs:
- New roles like AI leads, governance, and specialists
- Underutilised teams while workflows rebalance
- Technology and subscription costs that never stay still
- Time spent learning, testing, and failing
- Data governance and compliance layers that add oversight, not speed
When you add it all up, most agencies are investing more in AI than they realise and very few are tracking it properly. Cutting prices now, before those efficiencies are banked, is a fast way to create imbalance between cost and margin.
Holding Price Is Harder Than It Sounds
I’ve sat in agency commercial finance teams long enough to have seen this pattern play out before.
Every time a new wave of technology hits — digital, social, influencer, and now AI — the same story repeats. Suddenly, clients and pitch consultants start pushing the idea that prices should drop because “efficiency has gone up.” You’ll hear, “Can’t you just automate that?” or even, “We can do some of this ourselves now.”
And on the surface, it sounds reasonable. But behind the scenes, the reality is very different.
When digital and social first arrived, we lowered barriers of entry into our industry and small teams with laptops and cameras reshaped the market. Larger agencies often grew top-line revenue with volume of outputs, but they rarely recovered their margin percentage. Every time cost per output dropped, operational complexity and overhead went up.
AI has all the ingredients to follow that same path — unless agencies start changing how they deliver, not just what they deliver.
Holding price isn’t just about saying “no” to a discount. It’s about clearly articulating value — the strategy, governance, integration, and scale that sits behind the work — and using automation internally to strengthen delivery, not to justify a cheaper rate card.
The Real Opportunity: Fix The Engine
The upside? AI finally gives leaders permission to tackle something they’ve long postponed, operational efficiency.
Automation isn’t new. Agencies have had the tools to streamline workflows for years. But AI has changed the narrative. Suddenly, everything seems easier to automate, the new buzz word.
At our Roundtable Event “Margins on the Brink : Can AI Stop Admin Overheads Killing Profit”, hosted in Singapore in October, we heard from leaders across Singapore’s top creative, digital, and media networks. Everyone agreed: AI holds enormous potential to automate and simplify operations. Yet, few are actually doing it.
Agencies have been quick to explore creative uses of AI, text, image, and video generation, but much slower to apply it to resource scheduling, time capture, finance workflows, and forecasting.
That’s where we at Tangram believe the biggest gains will come from.
Where To Focus Now
- Protect your price. Don’t equate faster with cheaper. Clients pay for expertise, not keystrokes. At the very least, hold the pricing conversation as long as possible.
- Know your true AI cost. Track investment across tech, training, and unbilled time.
- Educate clients. Tools don’t equal capability. Context, judgment, and integration still matter.
- Adjust expectations. If operational change takes time, be honest about profit projections.
- Make your operations efficient. The real margin uplift comes from speed in process, not just in output.
- Understand current AI maturity, business priorities, and operational readiness.
- Identify where AI adds measurable value.
- Translate opportunities into ROI-backed initiatives.
- Design how AI integrates into the agency’s ecosystem.
- Validate and test automation.
- Prove value and prepare for scale.
- Repeat.
The Bottom Line
AI isn’t just a new creative toy; it’s an operational turning point.
Those who use it to rebuild the way their business runs will come out stronger, leaner, and more profitable.
Those who drop their prices too early will just repeat history, chasing efficiency they never actually achieved.
Now, we all know there will come a time when prices will need to shift. But doing it now is risky. Most agencies simply aren’t operationally sound enough to lower rates without damaging their margins. Once the operational engine is truly optimised, when automation, data, and process efficiency have caught up, then, and only then, can price become a strategic lever, not a knee-jerk reaction.
